Approach / Work done

The project was initially assigned to a Gold Magento partner agency, but suffered from serious mismanagement due to staffing issues. The team experienced two project manager changes, and the solutions architect left early in the process. As a result, the development team lacked direction, and the scope remained underestimated and unstructured. By the time our team was brought in, the project was six months behind schedule with no formal business requirements in place.

  • Took full ownership of the project, including project discovery, solution and technical architecture, project management, and Magento development.
  • Conducted structured requirements gathering while maintaining professional continuity for the client, avoiding disruption due to the prior lack of documentation.
  • Created business requirements in the form of detailed user stories and acceptance criteria, serving as a foundation for both implementation and post-launch reference.
  • Established close collaboration with the client’s business stakeholders and accounting team, as well as external service providers handling marketplace integration, payments, and warranties.
  • Assigned architect-level experts to work daily with the development team, providing strategic guidance, context, and direct involvement in acceptance testing and quality assurance.

Project Results

Despite the challenges inherited from the previous team and a highly compressed timeline, the website was successfully launched after rebuilding or extensively modifying most of the existing codebase. The final solution met functional and performance expectations. More importantly, the engagement helped restore trust between the client and the agency. The client continued working with our team for Phase 2 of the project, recognizing the value of our approach and execution.
